A Partner Escalation Framework for Pharma Media

Classify pharma media incidents by severity, contain risk, preserve evidence, assign owners, communicate clearly, and verify remediation.

The short answer

Classify incidents by potential harm, scope, and urgency. Contain first when needed, preserve evidence, notify the accountable owner, and set a time-bound path to diagnosis and remediation. A routine pacing issue and an unapproved promotional placement should not share the same escalation path.

Use severity levels

Examples are illustrative. Company incident, legal, privacy, security, and promotional-review policies take precedence.

Capture a minimum incident record

Record detection time, affected campaign and dates, evidence, potential scope, current containment, decision owner, partner contacts, next update, and open questions. Avoid unverified causal statements in early communication.

Separate five phases

  1. Triage: Is delivery still occurring and could impact grow?
  2. Containment: Pause the smallest safe scope or apply a control.
  3. Diagnosis: Reconstruct configuration, logs, approvals, and changes.
  4. Remediation: Repair, make good, restate, or redesign.
  5. Prevention: Change control, monitoring, contract, or training.

Require evidence for closure

“Fixed” is not a closure standard. Ask for root cause, affected population, corrected output, validation period, financial remedy where applicable, and preventive control with owner and date.

Hypothetical incident

An approved-domain list fails after a configuration update. The team pauses the affected line, preserves logs, checks other campaigns using the template, corrects the control, and validates delivery before restart. The root-cause review covers why change testing did not catch it.

Protect the relationship through clarity

Escalation is not punishment. State facts, impact, requested action, and deadline. Keep executives informed at the appropriate level without bypassing operating owners for routine issues.

Tabletop exercises

The framework only works if people have practiced it. A 45-minute tabletop exercise with brand, agency, and key partners tests it without real damage. Walk through two scenarios:

  1. Brand safety incident. An ad appears next to unsuitable content and a screenshot circulates internally. Who confirms, who pauses, who communicates, and how quickly?
  2. Data feed failure. The measurement partner reports that a week of exposure data was not received. Who investigates, what is paused, and how is the study timeline adjusted?

For each, time how long it takes the group to agree on severity, containment, and the first communication. Note every point where two people assumed the other would act.

Update the contact tree and severity table after the exercise, and repeat it annually or after a major partner change. Incidents are stressful and rare, which is exactly why teams handle them badly without rehearsal. Connect the output to your RACI so escalation owners and decision owners match.

Practical takeaway

Fast containment and honest evidence protect both performance and partnership. The next step is a one-page contact tree and severity table tested in a tabletop exercise.
